Your onboarding is the most expensive ad you run

You pay for every install. The first three screens of your app decide whether that money was well spent. Here is how we review onboarding with a marketer's eye.

Teams spend weeks polishing a fifteen-second video and approve onboarding in an afternoon. Yet every user who sees the video and installs then meets the onboarding. If the first few screens lose half of them, the ad effectively cost twice as much as the dashboard says.

That is why we treat onboarding as part of the acquisition budget. It is the final step of every ad you buy, and the only one every paid user is guaranteed to see.

Keep the promise the ad made

Someone tapped an ad about planning meals in five minutes. The first screen they see asks for their date of birth. The connection between the two is gone, and with it a good part of their motivation.

We map the top three ad messages to the first screen of onboarding and check that each one is acknowledged within ten seconds. Sometimes that means different onboarding variants for different campaigns. More often it just means reordering what is already there.

Ask for less, earlier

Every question in onboarding has a cost. Some questions are worth it because they make the product better right away. Others exist because someone in a meeting wanted the data.

  • Keep questions that change what the user sees next.
  • Move questions that only help reporting to later in the journey.
  • Ask for notification permission after the user has done something worth being reminded of.
  • Show the paywall once the user has seen at least one real result.

Measure it like a campaign

We track onboarding the way we track ads: completion rate per step, split by acquisition channel and campaign. Users from different sources behave very differently. Search users who already know what they want skip ahead. Users from a curiosity-driven video need more convincing.

Once the numbers are split this way, the conversation changes. Instead of arguing about whether onboarding is too long, the team can see exactly which step loses which audience, and fix that step first.
